Our client is now in the process of rolling out re-vamped warehouse processes and WMS across their entire network of facilities and clients, and early results demonstrate massive operational efficiencies with labor reductions, cycle time improvements, and increased visibility for their customers.
Avalon’s experts reviewed their entire transportation procurement process by leveraging their historical data, working with their routing guides, refining the TMS carrier selection process, and monitoring load tendering in their TMS. With our recommended changes to their process, updates to their TMS rules/rating process and 3 newly created KPI’s, we were able to optimize their carrier selection process and build a dashboard which enables them to improve their carrier relationship management.
After 8 months the client has seen a dramatic improvement in their load tendering acceptance ratios reducing their administrative labor by 50%, while at the same time reducing their overall spend on transportation services by a whopping 8%.
Avalon provided strategic guidance on how to re-shape their entire supply chain, recommended supply chain partners (3PL) to bridge the gap quickly – worked with them on a medium-term “ship from store” solution design. We then assisted them through the entire transformation, integration, and change management to the new B2C fulfillment process designed specifically for their business.
The client was able to lower fulfillment costs dramatically and support the explosive growth to their E-commerce sales by leveraging 3PL capacity in the short term, and their own retail establishments in the long run.
Avalon delivered it’s tried and true approach of “People, Process, Technology”, beginning with a review and optimization of their distribution network, then a re-alignment of warehouse layouts and processes, and ending with the implementation and optimization of their selected WMS (Warehouse Management System).
Avalon’s standardized approach enabled the client to rollout and implement WMS across their entire North American distribution network.
Avalon worked with the client to develop and document all of the test scripts needed for their team to do a full UAT of their new ERP system. We then created all of their detailed SOP and Work Instruction documentation, delivered custom training sessions to end users in each functional area – focusing first on basic transactions, and moving to business process functions & end to end systems training (super users). Avalon supported them through the transition and post go live.
The client was able to implement their new ERP with very minimal disruption to their business, and their staff was quickly able to perform all of their required functions within days as opposed to weeks/months. The continuous improvement of their business processes was able to begin 2 weeks after their Go Live date.
Avalon assisted in the mapping of all supply chain business processes, applying best practices to their environment. We also participated and supported in the change management initiative enabling all proposed improvements and developed KPI’s and guidelines to ensure adherence.
By standardizing, measuring, and managing their overall supply chain, the company’s MRO inventory dropped by 8% and simultaneously downtime was reduced by 12%. All of this with no additional headcount across this functional area of the business.
Avalon provided our client with strategic guidance and detailed plans with regards to the impact on their current network of distribution centers, the size and layout of their to-be distribution center, and the process design as well as implementation support to a fully automated facility. We managed the entire greenfield project, from ground-breaking, to facility go live – everything from co-ordination of construction plans to the approval of final work instructions and SOPs for the associates working in the warehouse.
In a period of 11 months, the building construction, facility design, process design, facility deployment, automation deployment, testing of all software and hiring and training of over 22 associates. The facility was designed with excess capacity which has enabled the client to grow their sales in that region by over 100% following the facility coming online.
Avalon assisted our client in the consolidation of their sourcing processes and implemented an optimal inventory management strategy. We also walked with them through the change management and deployment of the newly designed process.
Our client was able to reduce and redistribute their inventory among their 34 distribution centers and implement best practices across their Canadian and US purchasing groups. This reduced their overall inventory level by 17%, with improved service levels across the network.
